Tried disabling some of the fade settings but made them even slower.

You could set the "Animation speed" in System Settings to "Instant" (it is a slider).
This will speed up the whole GUI, though…
        Debian KDE & LXQt • Kubuntu & Lubuntu • openSUSE KDE • Windows • macOS X
Desktop: Lenovo ThinkCentre M75s • Laptop: Apple MacBook Pro 13" • and others

get rid of Snap script (20.04 +)reinstall Snap for release-upgrade script (20.04 +)
install traditional Firefox script (22.04 +) • install traditional Thunderbird script (24.04)

Maybe we should ask which specific animation?
Do you mean the 'bouncy' cursor when opening files? (to add to the list of things it could be)
This is found in the Cursors section, under Launch Feedback.

But I think you were on the right track, but it needs some odd config

Under Desktop Effects, go all the way to the bottom, in the section "Window Open?Close Animation", the default is "scale". In there, set the top option from "default" to 1 millisecond, and the others to 0.
You can try setting the top to zero, but it seems to not work, for me on two different systems. Setting it to zero just revers back to the default. This seems to make it as instant and animation-free as it can be.

I am gonna check if a manual config edit helps, if I can set it to a 0 there.

NOPE. No go, setting to zero in the config acts the same as doing so in the UI - the settings revert to stock, in action, despite the values in the other sections.
